A GEO website is not a switch you flip and forget. Almost every "it did not work" case fails on one of these.
The most common cause is not the technology — it is the content. The pages were never written as answers AI can lift out, and nothing is being updated or verified. AI sees no change, so it cites you to nobody.
These two situations need completely different fixes, yet both look like "AI will not cite us" and are easily confused.
No AI crawler visits in the server log, or pages are blocked by crawler rules or sit behind a login. Fix reachability and crawlability first.
Crawlers came, pages are indexed, and the answers still never mention you. The problem is the content: AI cannot extract a clear answer, or has no reason to cite you.
Most companies are in the second situation. So rebuilding the website again usually does not help — the content is what has to change.
Structured data and index files are all configured, but the pages still read like a self-congratulatory company profile with none of the questions customers actually ask.
Fix: add the 5 to 10 questions customers actually ask, with short answers, to every core page — plus first-hand details (price ranges, process, deliverables).
No conclusion up front, no key points distilled. AI would have to assemble the answer from thousands of words — so it cites someone else instead.
Fix: state the conclusion in the opening paragraph, then organise the body as key points and Q&A blocks so AI can quote them whole instead of assembling them itself.
No first-hand information: no price ranges, service process, real cases, deliverables, or common misconceptions. Without something only you can say, AI has no reason to quote you.
Fix: add first-hand information competitors cannot write — how real cases were handled and what resulted, common misconceptions, price ranges, and the boundaries of your service.
Brand name, service scope, city, and credentials are written differently in different places, so AI cannot confirm what this business actually does.
Fix: make the brand name, service names, city, credentials, and contact details consistent everywhere, and label your company identity explicitly on the page.
Nothing is maintained after launch and nobody monitors whether AI has cited you or which page it used — so problems are never discovered.
Fix: publish on a fixed schedule, monitor citations periodically, and list the pages that never get cited for individual repair.
Usually three gaps: their pages contain more specific answers and data; they cover one topic per page while yours is buried in a catch-all section; and they update more often. Compare your pages against theirs line by line and it becomes visible.
Structured data solves whether a machine can understand you. It does not solve whether there is an answer worth citing. If the page holds no answer, no amount of markup will get it cited.
The common reason is that only technical items were done — markup, index, submission — with no content rewriting and nobody responsible for monitoring afterwards. Ask them for: which pages changed, what the answer on each page is, and the monitoring results since.
Usually not. Unless your current system genuinely cannot output structured information and a readable index, changing the content and structure is enough — at lower cost and risk.
